Within weeks it was clear something was wrong. The code quality was poor. Deliverables were incomplete. Basic expectations were not being met, even with AI tools doing half the work. Traditional first rounds rely on senior domain specialists to vet candidates. The conversations follow familiar patterns: verify fundamentals, probe reasoning, assess clarity. The intention is consistent. The execution rarely is.
When these factors combine with rising application volume and AI-assisted resumes, early-stage decisions start reflecting interviewer variation more than candidate quality.
There is also a practical problem nobody talks about: recruiters cannot assess technical and technical-adjacent roles on their own. They were not hired to do that. Asking a recruiter to evaluate a Service Desk L2 candidate's troubleshooting depth or a QA analyst's understanding of test coverage is not a reasonable expectation. So, what happens? They run a generic behavioral interview and make a judgment call based on how the candidate presents. The most polished candidate wins, not necessarily the most qualified one.
Research reinforces this. A large-scale field experiment, “Voice AI in Firms: A Natural Field Experiment on Automated Job Interviews” by Brian Jabarian (University of Chicago Booth) and Luca Henkel (Erasmus University Rotterdam), published in November 2025, found that structured AI-led interviews increased job offers by 12 percent and improved early retention by up to 17 percent compared to human-led interviews. The improvement was driven by consistent application of evaluation criteria and reduced variance in how candidates were assessed, not by removing human judgment from the process.

In practice: competencies are defined before interviews begin, questions are aligned to those competencies and applied consistently across every candidate, and scoring criteria are weighted according to what matters for the role. Every interview is recorded and transcribed. Every score is tied to documented evidence pulled directly from what the candidate said.
Hiring managers review structured data and recorded interviews before advancing anyone. Final decisions remain human. What changes is not who decides, but how consistently the first round is conducted and how defensible those early decisions are.
Subject matter experts do not disappear from the process. They are repositioned.Instead of spending time screening forty candidates to find four worth talking to, they enter the process at final rounds where their judgment has real leverage. That is a better use of their time and expertise.
Senior engineering roles have coding assessments. Pure soft-skill roles have behavioral frameworks that experienced recruiters can run. Technical-adjacent roles fall into neither category.
A recruiter cannot properly evaluate a Service Desk L2, a QA Analyst, or a Revenue Cycle specialist. A senior engineer does not want to spend forty-five minutes interviewing for those roles. The first round then becomes a vibe check dressed up as a hiring process.
Generic AI interview tools do not solve this. Tools built around tone detection, sentiment analysis, or communication style miss the point entirely. What matters for technical-adjacent roles is explanation depth, logical sequencing, and applied understanding of the domain. Not did the candidate sounds confident. Instead, we need to know can they actually reason through the problem.
The candidate my team hired passed every human checkpoint precisely because those checkpoints were not designed to catch what the role actually required. Right Hire caught it because the evaluation was built around domain-aware criteria, not general impressions.
As hiring volume increases, the first round exerts more influence on every decision downstream. When that stage varies in structure, documentation, and criteria, everything after it inherits that variability.
